The labor to material ratio is the split between what you spend on people and what you spend on product for a given painting job. Painting is a labor trade, and on most jobs the labor side is the larger part by a wide margin. Knowing roughly where your own ratio sits by job type gives you a fast way to catch an estimate that has gone wrong before you send it to anybody.

The short version: work out the ratio from your own completed jobs, by job type rather than as one blended figure, then check every new estimate against it. When a bid falls a long way outside the pattern for that kind of work, something is usually missing, and it is usually the hours. This is a diagnostic, not a pricing method. Why labor dominates painting

The product is cheap relative to the effort of applying it. A tin of paint covers a large area for a modest cost, and the value a customer receives is almost entirely in the preparation and the application: filling, sanding, caulking, masking, cutting in, laying off, and doing it neatly enough that nobody notices the joins.

That is why upgrading specification is such an efficient move. Moving from a mid-range to a genuinely better product usually adds a small amount to the material line and improves coverage, durability and how the finish looks, on a job where materials were the smaller half to begin with. The ratio is a symptom, not a target

This is the important caveat and it deserves saying before anything else. Do not price to hit a ratio. The ratio is an output of estimating the work properly, and if you start manipulating it you have inverted the logic. Its value is entirely diagnostic: it flags estimates worth a second look. Published figures are useless here because the ratio depends on your wages, your local material prices, your specification, your production rates and the kind of work you take. Two competent painters in different markets will sit in different places and both be right.

Use finished jobs, split by type

Take a set of completed jobs where you have real costs rather than estimates. For each, total the burdened labor and the materials including sundries, and record the split alongside what kind of job it was. Do not average everything together, because a blended ratio across interiors, exteriors, cabinets and new work describes nothing.

The pattern in that table is the useful thing to internalise even before you have your own data. Anything with a lot of prep, a lot of edges or a lot of protection moves toward labor. Anything with large uninterrupted areas and a fast application method moves toward materials.

Keep the comparison honest

Compare like with like. Use burdened labor cost on both sides of every comparison, not the bare wage on some and burdened on others. Decide whether your material figure is at your cost or with your markup applied and stay consistent, because switching between them moves the ratio without anything real having changed. Sundries belong in materials, and they are frequently left out entirely, which flatters the labor share.

Using it to catch bad estimates

Once you know where your own work sits, an estimate that lands well outside the range for that job type is telling you something.

Material share unusually high

Then check for surfaces you measured but did not add hours for, access you have not allowed for, and whether the coat count in your labor matches the coat count in your materials, which is a genuinely common mismatch.

It can also mean the materials are genuinely high, which is fine if you meant it. A specialist coating or an unusually large volume relative to the effort will do this legitimately. What matters is that you know which of the two you are looking at.

Material share unusually low

Check the paint quantity before you congratulate yourself on the hours. Under-ordering is the classic cause, and it shows up on site as a mid-job trip to the supplier and an unhappy afternoon. Where it misleads

The ratio is unreliable on small jobs, because the fixed cost of turning up dominates and swamps the relationship. On anything near your minimum job charge, ignore the ratio entirely and price on the minimum.

It also misleads when the customer supplies the paint, which removes the material line and makes every job look impossibly labor heavy, and on jobs with substantial hired access, where scaffold sits in neither bucket cleanly and has to be handled as its own line rather than smuggled into one side.

What the ratio says about specification

Because materials are the smaller side on most work, the ratio is also the clearest argument for not cheapening the product. The saving available on the material line is small in absolute terms. The cost of the consequences lands on the labor line, which is large.

A paint that covers poorly turns a two coat job into a three coat job. That is an entire extra pass across every surface, with the cutting in, the drying wait and the crew time that comes with it, bought to save a fraction of the material cost. A trim product that flows badly costs you in finishing time and in callbacks. A primer skipped to save a tin costs you when the topcoat sinks or the stain bleeds through and the whole surface has to be redone.

Selling the upgrade is easier than it looks

The same arithmetic works in a conversation with a customer. When the better specification adds modestly to the material line on a job where materials are the minority of the cost, the increase in the total price is smaller than customers expect, and they are usually surprised by that. Presenting it as a small change to the whole price rather than as a percentage increase on the paint is both more accurate and considerably more persuasive.

It also protects you. What it tells you across a year

Tracked over time and by job type, the ratio shows you things a single job cannot. A labor share that is drifting upward across similar work usually means production rates have slipped, or that the work you are winning is more prep-heavy than it used to be. Either is worth knowing early, and both change what you should be quoting.

It also shows you which work suits you. Compare the ratio you estimated against the ratio the job actually delivered, across a run of similar work. If the estimates consistently show a higher material share than the finished jobs do, your hours are systematically low, and the gap is being paid for out of margin every time. That is a far more useful finding than any single overrun, because it is a fault in the method rather than bad luck on one site.
