Step One: Get an Honest Paintable Area
Paintable area is the surface you will actually coat, measured in square feet, minus the openings you will not paint. It is not the floor area of the room and it is not the advertised square footage of the house. Walls wrap the entire perimeter and rise eight feet or more, so wall area routinely runs well above floor area. A production rate is how much surface one painter covers in one hour, under real conditions, including cut in, ladder moves, cleanup, and the small interruptions that are part of every job. It is not a best case sprint. Rates differ enormously between rolling open wall, brushing a six panel door, cutting a ceiling line, or spraying a garage.

Step Three: The Loaded Labor Rate (This Is the Part Painters Miss)
Here is the single biggest reason estimates underprice. A painter thinks "I pay my guy 25 an hour, so eight hours costs me 200." That number is wrong, and not by a rounding error. What you pay an employee is only a fraction of what that employee costs you per productive hour.
A loaded rate (also called a burdened rate or fully burdened labor rate) builds up from the wage and adds every cost that rides along with it:
- Base wage. What lands on the paycheck.
- Employer payroll taxes. The employer side of payroll tax obligations, which vary by jurisdiction.
- Workers compensation. Painting classification rates are not trivial, and they vary a great deal by state and by your own claims history.
- General liability and other insurance allocated across labor hours.
- Paid time off, holidays, and any benefits you offer, spread over the hours actually worked.
- Non billable time. Drive time between jobs, shop loading, dump runs, equipment cleaning, and the morning stand around. These hours are paid but produce no square footage, so they have to be carried by the hours that do.
- Overhead allocation. Truck payments, fuel, insurance on the vehicles, phone, software, advertising, bookkeeping, your own admin time, licensing, and the rest of the fixed cost of being in business. If you do not push some of this into your labor rate, it has to come entirely out of markup, and most painters do not mark up nearly enough to cover it.
Add all of that on top of the wage and you get a loaded rate that is meaningfully higher than the wage itself. A Worked Example, End to End
Round hypothetical numbers, chosen only because they divide cleanly. Substitute your own.
Say an interior repaint has 3,000 square feet of paintable wall, 900 square feet of ceiling, and 400 linear feet of trim. Your own tracked production rates for this kind of condition come out to 250 square feet of wall per man hour, 300 square feet of ceiling per man hour, and 40 linear feet of trim per man hour, and these are example figures only.

Thirty five man hours. Now apply the loaded rate. What crew size does change, at the edges, is efficiency, and it can move in either direction.
